Why I Am Rebuilding My Development Process with AI Agents
For 20 years, I've built software the same way: hire developers, break down requirements, manage sprints, review code, ship features. Rinse and repeat. It worked. Companies got built. Products got shipped. But something fundamental has changed, and I'm rebuilding my entire development process from scratch.
The Moment Everything Shifted
It started with a tweet from Mark Ruddock: "I'm not coding anymore. I'm conducting."
I dismissed it at first. Another AI hype piece, I thought. But the phrase stuck with me. Conducting vs coding. What did that actually mean?
Like any skeptical CTO, I decided to test it. Not with a toy example or a tutorial, but with a real project: a skating analytics app for my daughter's figure skating team. Complex enough to matter, specific enough to have clear requirements.
Traditional estimate: 2-3 developers × 4-6 hours = 8-12 hours of engineering time Actual time with AI agents: 3 hours of orchestration Cost: $12 in API tokens vs $800-1200 in developer salaries
That's not a 10% improvement. That's a 99%+ cost reduction.
This Isn't About Faster Coding
Here's what I got wrong initially: I thought AI agents were better autocomplete. Faster coding. More efficient typing.
That's not what this is.
This is a role transformation. I'm not writing code with AI help. I'm defining what needs to be built, and autonomous agents are building it while I focus on architecture, product decisions, and orchestration.
The shift is from:
- "Managing developers who write code"
- To: "Conducting agents who build systems"
It's the difference between being a developer and being an architect. Between writing lines of code and defining system behavior.
The Test Case: PlayTrack
PlayTrack is a mobile app for tracking figure skating training sessions. Not trivial—it needed:
- React Native mobile app
- Supabase backend with authentication
- Data models for skaters, sessions, skills
- Charts and analytics
- Real-time updates
- iOS and Android support
Traditional approach:
- Week 1: Architecture and technical design (20-30 hours)
- Week 2: Planning and breaking down work (15-20 hours)
- Weeks 3-5: Implementation (60-80 hours)
- Week 6: Testing and bug fixes (15-20 hours)
Total: 110-150 hours over 6 weeks, minimum $11,000-15,000 at standard rates.
With agent orchestration:
- Day 1: Architect agent creates technical spec (15 minutes)
- Day 1: Planning agent creates GitHub issues (15 minutes)
- Days 2-14: Implementation agents build features (mostly autonomous)
- Total orchestration time: ~18 hours over 3 weeks
- Total cost: ~$150 in API tokens
But here's the crucial insight: Those 18 hours weren't coding. They were:
- Defining requirements and acceptance criteria
- Making architectural decisions
- Reviewing agent output
- Catching edge cases
- Orchestrating the build process
I spent my time on the 20% that matters (product decisions, architecture, UX) while agents handled the 80% that's pattern matching (CRUD, auth, UI components, API calls).
The Reality Check
Let me be clear: This isn't magic. There are real limitations:
Agents Still Make Mistakes:
- Case sensitivity bugs (creating both
SkaterMultiSelect.tsxandSkaterMultiselect.tsx) - Missing peer dependencies
- Edge cases on specific platforms
Humans Still Required For:
- Product decisions (what features are MVP?)
- UX decisions (does this feel right?)
- Architectural trade-offs (speed vs maintainability?)
- Orchestration (coordinating agents, catching conflicts)
Current Limitations:
- Single context window limits true parallelization
- No institutional memory across agents
- Manual setup still required for accounts/credentials
But here's the thing: These are solvable problems. And even with these limitations, the ROI is transformative.
Why This Matters Now
I've seen three waves of AI tooling:

Wave 1 (2022-2023): GitHub Copilot - autocomplete on steroids
- Improved individual developer speed 20-30%
- Still required developers to architect, plan, and coordinate

Wave 2 (2023-2024): Cursor, Windsurf - AI pair programming
- Improved speed 50-100% for specific tasks
- Still required developers to drive the process

Wave 3 (2024-present): Autonomous agents + orchestration
- 10-20x productivity multiplier
- Developers become architects and conductors
- Role transformation, not just tool improvement
We're at a fundamental inflection point. The bottleneck is no longer "how fast can we type code" but "how well can we define what needs to be built?"
What I'm Building
I'm not just building apps anymore. I'm building the thing that builds apps.
An orchestrator that:
- Takes product requirements
- Generates technical specifications
- Breaks down work into parallelizable tasks
- Coordinates multiple specialized agents
- Validates output and catches mistakes
- Deploys working software
The orchestrator itself is the product. Each project makes it smarter. Each mistake caught gets encoded into validation layers. Each pattern learned becomes reusable.
Project #1: Build app + orchestrator (3-4 weeks) Project #2: Battle-tested orchestrator (2-3 weeks) Project #3: Multi-domain patterns (1-2 weeks)
The compounding effect is real.
The New Value Proposition
Old pitch: "I've built teams before. I know the mistakes to avoid."
New pitch: "I've encoded 20 years of software development patterns into an autonomous system. Your project benefits from systematic mistake prevention, not just code review."
The difference is between selling experience and selling a system that embodies that experience.

I'm documenting this entire journey—the wins, the failures, the edge cases, the lessons learned. Not because I think this is the final answer, but because I think we're at the beginning of something fundamentally new.
